But after more than two decades of working with engineers, auditors, project managers, IT professionals, lawyers, and senior leaders across industries, Iโ€™ve come to see burnout differently.

Burnout is rarely about time alone.

It is far more often an ๐—ฒ๐—ป๐—ฒ๐—ฟ๐—ด๐˜† ๐—ฝ๐—ฟ๐—ผ๐—ฏ๐—น๐—ฒ๐—บ โ€” and, more specifically, a leadership one.

In periods of uncertainty, leaders instinctively ask a very practical question:

Itโ€™s logical. Action feels productive. Movement feels reassuring.

But during times of disruption โ€” restructures, shifting priorities, market pressure, organisational change โ€” doing more does not always create clarity. In fact, it can accelerate exhaustion.

I learned this the hard way.

Earlier in my career, I was thriving in a senior management role in IT at IBM. Then one phone call changed everything.

I was informed that I would be losing around 30% ๐—ผ๐—ณ ๐—บ๐˜† ๐˜๐—ฒ๐—ฎ๐—บ as part of a restructure.

Suddenly, much of what I had previously relied on โ€” certainty, momentum, a sense of direction โ€” was gone. I spent the next couple of years outwardly functioning, staying busy, pushing forward.

But in hindsight, I was depleted. Directionless. Burned out.

What made it harder was that I was still capable. Still experienced. Still committed.

Yet those qualities alone were no longer enough.

It wasnโ€™t until I attended a leadership program that I was introduced to a simple but powerful idea:

I couldnโ€™t control the restructure.

I couldnโ€™t control the broader environment.

And that response didnโ€™t start with strategy.

Self-awareness is the ability to notice your internal state without judgement.

Not to suppress it.

Not to rationalise it away.

Because what we are unaware of tends to run us.

What we are aware of, we can choose to regulate.

Many leaders skip this step. They move straight to problem-solving, unaware that anxiety, frustration, or fatigue is quietly shaping their actions.

Self-regulation is not about pretending everything is fine.

It is the deliberate choice to shift from reactive emotional states โ€” fear, urgency, frustration โ€” into more resourceful ones such as calm, curiosity, resolve, or purpose.

This matters because leadership follows a simple sequence:

Neuroscience supports this. Under sustained stress, the brainโ€™s threat response can override the areas responsible for reasoning, perspective, and judgment. Without conscious self-regulation, leaders may stay busy โ€” but become increasingly reactive rather than effective.

When leaders learn to manage their emotional energy, they dramatically improve:

โ€ข the tone of their communication,

โ€ข and the impact they have on others.

One of the most powerful shifts I made during that period was this:

Instead of asking โ€œ๐˜ž๐˜ฉ๐˜ข๐˜ต ๐˜ด๐˜ฉ๐˜ฐ๐˜ถ๐˜ญ๐˜ฅ ๐˜ ๐˜ฅ๐˜ฐ?โ€

I began asking โ€œ๐˜ž๐˜ฉ๐˜ฐ ๐˜ฅ๐˜ฐ ๐˜ ๐˜ธ๐˜ข๐˜ฏ๐˜ต ๐˜ต๐˜ฐ ๐˜ฃ๐˜ฆ ๐˜ง๐˜ฐ๐˜ณ ๐˜ฐ๐˜ต๐˜ฉ๐˜ฆ๐˜ณ๐˜ด ๐˜ณ๐˜ช๐˜จ๐˜ฉ๐˜ต ๐˜ฏ๐˜ฐ๐˜ธ?โ€

That question redirected my focus:

โ€ข from control to influence,

โ€ข from urgency to intention,

โ€ข from survival to service.

I learned to intentionally create the ๐—ฒ๐—ป๐—ฒ๐—ฟ๐—ด๐˜† ๐˜€๐˜๐—ฎ๐˜๐—ฒ๐˜€ that would support the behaviours I wanted โ€” steadiness, optimism, and a desire to create positive impact on others.

From there, action became clearer.

And more effective.

Burnout is not a personal failure.

It is often the result of sustained emotional dysregulation in environments where control is limited.

Leaders donโ€™t burn out because they donโ€™t care enough.

They burn out because they care deeply โ€” without the tools to manage their internal state under pressure.

This is why emotional intelligence is not โ€œsoft.โ€

It is foundational.
